The November 13 session was a live workshop in building a Pinecone-ChatGPT integration, but the high-signal insight embedded in Lou’s commentary was about something more fundamental: the relationship between the quality of your front-end thinking and the quality of your automated output.
The pattern Lou describes can be stated as a principle: the richness of the brief is the richness of the output. This is true whether you’re briefing a human team or an AI system. The brief is where your judgment lives. Everything downstream is execution on that judgment.
But there’s a deeper insight here about where to invest creative energy. Lou’s workflow — a conversational brainstorm with AI that produces a brief, which then feeds an automated pipeline — isn’t just efficient. It’s a fundamentally different model of creative work. Rather than treating the AI as a tool that processes your requests, it treats the AI as a thinking partner whose job is to help you arrive at the highest-quality brief before any execution begins.
This means the most valuable cognitive work you do isn’t writing — it’s brief-making. And brief-making is where a coach’s judgment is most irreplaceable. What angle will resonate with your specific audience? What tension needs to be named before the insight lands? What example will make the abstract concrete for this particular reader? These are coaching questions, applied to content creation. The AI can execute once it has that clarity. It cannot generate that clarity on its own.
The Pinecone integration being built in the November 13 session illustrates the same principle at the infrastructure level. Getting a custom GPT to talk to a vector database requires a schema — a structured description of the data format and the API endpoint. What produces the schema? A brief. You describe the task to an AI, give it the API documentation, and ask it to generate the schema. The quality of that schema depends on how clearly you described what you needed.
There is also an important insight about iteration and debugging. Lou’s live demonstration showed the real working process: the schema didn’t work on the first try. He went back to the AI, said “fixed, please” with the error context, got a revised version, and tried again. This is not failure — this is the normal development process. The willingness to iterate, to treat an error as information rather than defeat, is what separates people who successfully build AI systems from people who try once and conclude “it doesn’t work.”
The minimum viable brief concept also has a direct application for coaches helping clients who feel paralyzed by complexity. Many clients avoid taking action because they don’t have a complete plan. The brief framework offers an alternative: you don’t need the complete plan. You need the clearest possible description of the outcome you want and the most important context that will shape it. That minimum viable brief is enough to get started. Everything else gets refined in the next iteration.
The blind spot: The front-end investment can become a form of productive procrastination. Perfecting the brief, refining the brainstorm, optimizing the prompt — all of these feel like progress and produce satisfying outputs. But the brief is not the goal. The shipped product is the goal. There comes a point where the brief is good enough and the next right move is to let the automation run and see what comes back. Knowing when to stop refining and start executing is a judgment call that no AI can make for you.
A second blind spot: the more complex and automated the pipeline, the harder it is to diagnose where quality breaks down. When the Pinecone integration produced an error, Lou was able to identify it because he understood each component of the system. If he had assembled a more complex pipeline without understanding the pieces, the same error would have been opaque. Automation amplifies both quality and errors — so understanding the system you’re automating is not optional.

The Brief-First Workflow
For any project where you’re using AI to produce a significant output (content, analysis, program design, client-facing tool), start with a Brief-First session:

Open a new conversation and declare: “I’m not creating anything yet. I’m thinking. Help me develop the best possible brief for [project].”

Dump your raw thinking — your initial instincts, your questions, your uncertainties. Include what you know and what you don’t know.

Let the AI ask clarifying questions. Answer them. The questions often reveal assumptions you hadn’t examined.

Generate the brief together. The brief should include: objective, audience, key message, tone, structure, constraints, and success criteria.

Evaluate the brief before executing. Does it feel true to your intentions? Is there anything missing that would fundamentally change the output?

Execute on the brief. Now let the automation, skill, or writing process run. Evaluate the output against the brief, not against a vague standard of “is this good?”
Iteration as Standard Practice: Normalize the idea that the first output is a first draft, not a finished product. The brief-first workflow produces better first drafts, but iteration is still expected. One pass through the pipeline, one edit, one more pass — this is the rhythm of good AI-assisted work.

- What is the most complex thing you’d like to automate or systematize in your business? Can you describe the brief for that system in three sentences?
- When you’ve collaborated with a human team member and it went well, how much time did you spend on briefing versus execution? What does that ratio tell you?
Journal Prompt: Think about a project that failed or underdelivered. Was the problem in the execution, or was the brief unclear? What would a better brief have changed?
